AI Readiness Assessment: A Checklist for Mid-Market Companies

Most mid-market IT leaders now expect AI to pay off, and soon. According to The Mid-Market AI Readiness Report, 96.3% of IT leaders are confident their organizations will realize measurable ROI from AI within the next 24 months. More than half (54.4%) say they’re very confident.

The research was commissioned by Netrio, a managed IT services provider based in McKinney, Texas, and conducted by Censuswide among 401 U.S. IT leaders at companies with 200 to 5,000 employees.

There’s a good reason for that optimism. AI is already in production at most mid-market organizations, budgets are growing, and leaders know exactly where they want results. However, confidence does not necessarily mean that an organization is ready for AI, so we created this AI readiness checklist to help you get started.

First…What Is AI Readiness?

AI readiness is an organization’s ability to adopt and scale AI safely and profitably. It measures whether your strategy, data, governance, security, infrastructure, and people can support AI in real workflows, so AI investments produce measurable business outcomes instead of stalled pilots and unmanaged risk.

Many organizations start their AI journey by picking a platform, but readiness depends on six areas, and a gap in any one of them can stall the rest:

  • Strategy: knowing which business problems AI should solve, and how you’ll measure success
  • Data: having accurate, accessible, well-governed data for AI to work with
  • Governance: setting the rules for what’s allowed, who approves it, and who’s accountable
  • Security: seeing how AI is used and controlling what it touches
  • Infrastructure: running AI on platforms that are integrated, secure, and built to scale
  • People: giving teams the skills and confidence to use AI well

Most organizations reach readiness gradually, moving through several stages on a maturity curve as they build capability and confidence.

What Mid-Market IT Leaders Say About AI Readiness

The survey shows strong momentum among mid-market organizations.

81.8% already have AI in production or widespread use. Adoption is no longer a hurdle. For most mid-market organizations, AI is already part of how work gets done; the opportunity now is operationalizing it.

87.5% plan to invest at least $100,000 in AI over the next 12 to 24 months. The mean expected investment is roughly $446,000, and 55.6% plan to spend $250,000 or more. AI is quickly becoming a regular budget line.

70.8% say IT operations and service desks are where AI will have the biggest impact. Software development and engineering productivity (50.4%) and cybersecurity operations (31.7%) followed. Leaders are betting on practical, internal gains in day-to-day execution.

42.1% have already launched reskilling and upskilling programs. More than four in ten leaders are investing in their people, so teams can get more value from AI.

96.6% are satisfied with their current AI platforms and tools. The tools are working. What will separate leaders from laggards is the foundation underneath them, including data, governance, security, and adoption.

When respondents named their biggest obstacles, the top two were data readiness and integration (46.1%) and employee enablement (43.6%). Both are foundational issues, and both determine whether AI can scale.

The AI Readiness Assessment Checklist

Use this checklist to take an honest look at where your organization stands today. Answer each question yes or no; every “yes” earns one point.

1. Strategy and Use Cases

AI delivers value when it’s tied to a specific business outcome. Readiness starts with knowing which problems you’re solving, who owns them, and how you’ll measure success.

  • ☐ We’ve identified specific AI use cases tied to measurable business KPIs, such as cycle time, cost per transaction, or customer satisfaction.
  • ☐ Our use cases are prioritized by business value, risk, and feasibility.
  • ☐ Each AI initiative has an executive sponsor and a clear owner for outcomes.
  • ☐ We’ve captured baseline metrics so we can prove ROI.
  • ☐ We have a phased roadmap that connects pilots to enterprise-wide scale.

2. Data Readiness

AI is only as good as the data beneath it. Duplicate, siloed, or outdated data leads to errors that AI repeats at scale.

What is AI-ready data? AI-ready data is accurate, standardized, complete, and accessible across systems, with clear ownership, documented lineage, and defined privacy boundaries, so AI tools can use it reliably and safely.

  • ☐ We’ve audited the data behind our priority use cases for accuracy, completeness, and duplication.
  • ☐ Key data sources are integrated or connected across systems.
  • ☐ Every critical dataset has a named owner responsible for its quality.
  • ☐ We’ve defined which data is off-limits to AI tools, including regulated, confidential, and proprietary information.
  • ☐ We can trace data lineage, including where data came from and how AI used it.

3. Governance and Policy

Governance gives AI room to scale safely. A basic AI governance framework covers acceptable use, approved tools, risk tiers, decision rights, and ongoing oversight.

  • ☐ We have a formal AI policy with actively enforced controls.
  • ☐ We maintain an approved-tool list, and new AI tools are vetted for security, privacy, and data handling before use.
  • ☐ Use cases are categorized by risk tier, from low-risk internal drafting to high-risk client-facing or regulated decisions.
  • ☐ A cross-functional governance group (IT, security, compliance, HR, and business units) reviews AI use on a regular cadence.
  • ☐ Our policies cover AI embedded in third-party and SaaS tools as well as standalone platforms.

4. Security and Compliance

AI opens new paths to exposure, from sensitive data pasted into public models to outputs acted on without review. Security readiness means you can see how AI is used and control what it touches.

  • ☐ We have full visibility into which AI tools employees use, including shadow AI.
  • ☐ Controls prevent sensitive company or customer data from being entered into unapproved AI tools.
  • ☐ AI activity is logged, so we can trace what the AI saw, what it produced, and what happened next.
  • ☐ High-stakes AI outputs require human review before anyone acts on them.
  • ☐ Our AI use aligns with applicable compliance frameworks, and our incident response plan accounts for AI-related events.

5. Infrastructure and Cloud

AI-ready infrastructure is a secure, unified foundation that places each workload in the right environment, keeps data flowing reliably, and controls what AI can access and what it costs.

  • ☐ We’ve decided where each AI workload should run, keeping sensitive or regulated data in controlled private or on-premises environments and using public cloud for dynamic or experimental workloads.
  • ☐ Our compute capacity matches our AI workloads, and we’ve identified legacy infrastructure that could create bottlenecks.
  • ☐ Our network delivers stable, low-latency data access across cloud and on-premises environments.
  • ☐ Unified identity and access controls, built on zero-trust principles and cloud security posture management (CSPM), ensure AI only touches authorized data and systems.
  • ☐ We monitor AI-related cloud consumption, including compute, storage, and data transfer fees, so spending stays tied to business value.

6. People, Skills, and Adoption

AI only creates value when people use it confidently and correctly. Readiness means your teams know how to use AI safely and where to turn when something goes wrong.

  • ☐ We offer ongoing, role-based AI training.
  • ☐ Employees have clear guidelines on approved tools, appropriate use, and prompt best practices.
  • ☐ We have a change management plan that explains how AI will affect roles and workflows.
  • ☐ We track adoption metrics such as usage by role, time-to-proficiency, and employee confidence.
  • ☐ Teams have a clear escalation and feedback path when AI outputs are wrong or uncertain.

How to Score Your AI Readiness

Add up your “yes” answers across all six sections for a total out of 30. Your score places you at one of the four stages of AI readiness on the maturity curve from Netrio’s eBook, From Buzzword to Blueprint.

ScoreReadiness stageRecommended next steps
0–10Prospective UsesInventory current AI use, including shadow AI. Set basic usage policies and an approved tool list and identify one or two priority use cases.
11–18Experimentation PhaseFormalize governance with enforced controls, fix the data behind your priority use cases, and build a phased roadmap that ties pilots to business KPIs.
19–25Strategic IntegrationBuild controls into workflows, scale proven use cases to adjacent teams, and roll out role-based training and playbooks.
26–30Operational Maturity Measure ROI by use case, refine governance as AI spreads across the business, and expand into higher-value workflows.

Don’t stop at the total. Look at your lowest scoring section, too. A strong overall score can hide a single gap, in data or security for example; that’s enough to stall everything else.
